  • And it certainly doesn’t wait for your approval.

It’s the answer engine.

Every day, AI systems read your press releases, decode your website, scan your interviews, pull old coverage, scrape public comments, and then without your permission the systems rewrite your brand story for millions of people.

This is the part no one in PR wants to admit. Your brand narrative is no longer what you publish. It’s what AI understands. And that should make every PR leader sit up.

The shift no one saw coming

For decades, PR shaped perception through journalists, media coverage, thought-leadership, brand statements, and corporate messaging. That world is fading — not slowly, but rapidly.

Answer engines don’t present your carefully crafted message as it is. Instead, they summarise it within seconds, in their own words, and often with no attribution. They merge your story with someone else’s. They compress context, rewrite tone, fill gaps, and sometimes invent missing details.

This isn’t search. This is storytelling done by machines.

When AI becomes your unofficial spokesperson

Here’s the uncomfortable truth. If someone asks, “What does this brand do?” the first answer often comes from AI.

  • Not from your newsroom
  • Not from the journalist you pitched
  • Not from the CEO’s quote
  • But from a model trained on fragments of the internet.

That model decides the headline, the key message, the brand position, the claim to highlight, the risks to emphasise, the comparisons to make, the tone to use. It’s delivering the first impression of your brand. And you didn’t approve a single word of it.

The new reputation risk: Silent misinformation

AI has no sense of nuance, no understanding of media relations, and no sensitivity to brand positioning. It can easily pull outdated data, surface negative commentary, misinterpret your strategic messaging, revive old crises, or even blend competitor statements with yours. And it does all of this confidently, silently, and algorithmically.

By the time your PR team notices the impact, the story has already spread across users who trust the answer engine more than your official channels.

So, the hard truth is that AI is telling your story,

Time for story engineering, not just story telling

Does your PR team still do storytelling? It’s time to do story Engineering. They now need to manage two parallel narratives:

The one – humans read. Another one – AI rewrites. To stay in control, your PR must influence the inputs that answer engines rely on. This is where story engineering begins.

What does it mean?

Clean, consistent messaging everywhere: No contradictions. No abandoned pages. No outdated claims. AI punishes inconsistency.

Structured information in every piece of content: Clear product facts, transparent pricing, defined positioning statements, readable, reliable data. AI rewards organisation.

Authoritative sources: Media coverage that signals trust, credible third-party references, high-quality owned content. AI picks the strongest voice in the room.

Proactive AI reputation monitoring: What does Google’s AI Overview say about your brand? What does ChatGPT highlight? What does Perplexity pull into answers? If you don’t know, you’re already behind.

This is the most profound shift PR has faced since the rise of social media. And yet, most PR leaders haven’t adapted.

  • They’re still pitching journalists. They’re not pitching algorithms.
  • They’re still building media narratives. They’re not building machine-friendly knowledge.
  • They’re still measuring coverage. They’re not measuring semantic visibility of how AI ranks and retells their story across contexts.

The job is changing. Quietly. Completely.

So, are you controlling the script?

Is AI already rewriting your story the way you want? If not, your role becomes clear. Don’t fight the machine. Feed it. Guide it. Train it. Shape its understanding. Influence the narrative layer it builds on.

If you’re not managing this layer, it’s a wake-up call for your brand. Not the front-page headlines, not the prime-time interviews, not even viral social moments. The real power sits in the invisible layer where AI decides what to surface, what to suppress, and what to stitch together as ‘the truth’.

If your PR team wants to stay relevant, it must step into this layer with intent — with perspective, discipline, and ownership.
